The most direct data path and the highest long-term efficiency, but it required system openness, interface collaboration and clear data boundaries, making short-term implementation the hardest.

Nationwide Distribution Data Governance Project
Starting from distorted distribution data, I helped nationwide distributors complete system rollout amid expanded targets, business-unit splits and metric-definition changes, while establishing ongoing upload and exception-handling mechanisms.
01 / PROJECT JUDGMENT
The difficulty of DMS was not building the system itself, but making data collection become sustainable business collaboration when channel data is commercially sensitive, contribution and benefit are asymmetric, and organizational targets keep changing.
02 / ORIGIN
Where the problem began
In the early stage, I visited 2—3 distributors and also evaluated a plugin approach. The three paths were connecting to distributors' underlying systems, installing plugins, and uploading distributors' original distribution files. The first two were closer to the technical ideal, but they increased distributors' concerns about system modification, data security and maintenance. We finally chose the third, lower-friction path: keep the distributors' original files and let the system automatically parse and match them, replacing the previous standard-document upload model. Development was completed in less than two weeks, and 4 customer-service staff were recruited in parallel to support the initial rollout.
03 / DECISION
Why this solution was finally chosen
Could reduce manual sorting, but distributors would need to accept a new system component, which amplified concerns about security, maintenance and responsibility boundaries.
Did not require distributors to change their existing systems and let our system handle parsing. It was not the most technically complete solution, but it was the easiest path to cooperation at that time.
04 / ROLLOUT FRICTION
What really needed solving was not just rollout
Distributors hold their own operating data, while their data contribution mainly serves the manufacturer's channel judgment. If they cannot see operational returns, upload work is easily perceived as additional supervision.
The system can reduce operating cost, but it cannot automatically solve sales teams' promotion effort, distributors' trust concerns, or different management demands across functions.
Around August 2024, the target expanded from Top 500 distributors to more than 800, adding about 400. The project then had to redefine targets, statistical methods and management responsibilities.
05 / HOW I MOVED IT FORWARD
Discovered the issue and initiated the project
In early February 2023, a gap between inventory and distribution data was found, and project initiation plus solution confirmation were completed within one week.
Evaluated collection paths
Researched distributor willingness and system conditions, comparing underlying integration, plugin installation and original-file upload.
Developed and launched quickly
Completed development of the automatic original-file parsing solution in less than two weeks, while recruiting 4 customer-service staff to support the early rollout.
Researched and coordinated rollout
In the early stage, researched distributor willingness, sales promotion cost and functional coordination. After the target expanded in August 2024, used profit estimation, policy communication and unified talking points to secure distributor cooperation.
Governed targets and mechanisms
In August 2024, pushed headquarters to reset targets and management mechanisms. By year-end, a 75% rollout target was formed, and incentives plus management metrics such as rollout, upload and exception handling were designed by business unit.
06 / MY CONTRIBUTION
What I specifically did
Personally evaluated three data acquisition paths and selected original distributor file upload with automatic system parsing, reducing distributor modification and sorting costs.
Used distributor profit estimation to analyze their business, combined with unified sales talking points and policy-support communication, shifting data sharing from a one-way demand toward cooperative mutual benefit.
Trained sales teams on communication priorities and cooperation boundaries, and designed different incentive plans for the two business units' targets and management requirements.
Personally adjusted the rollout definition, split rollout rate, upload rate, exception rate, processing rate and modification rate, and pushed sales or regional functions to handle system issues by responsibility.
System operations, file parsing and exception routing are implementation evidence. The core of the project was how I organized these capabilities into a mechanism distributors could accept, sales teams could promote, and headquarters could manage.
07 / OUTCOME & METRIC
How the results changed
- June 2023: rollout rate for the Top 500 distributors reached about 65%
- August 2024: due to business-unit split, the target expanded to more than 800 distributors, adding about 400; after metric-definition adjustment, the stage rollout rate was about 53%
- End of 2024: through target reset and management-mechanism adjustment, rollout rate reached 75%
- February 2025: the overall business-unit rollout rate in fixed reports reached about 85%; system rollout, data upload and exception handling were managed separately, making issue handling more standardized
08 / WHAT REMAINS
The method the project left behind
This project confirmed for me that distribution digitalization is not just system rollout. It requires governing data sources, distributor willingness, sales promotion, organizational targets and metric definitions at the same time. Data provides an intermediate evidence layer, but it can enter management action only when headquarters resets targets, business units adopt suitable incentives, and exceptions have clear owners.
